Product development in China is how most physical products actually get made, whether the idea started in a garage in Manchester or a design studio in Berlin. The hard part is not finding a factory. It is turning a rough concept into something a factory can quote, prototype and produce at consistent quality. We are a sourcing agency on the ground in Guangzhou since 2007, and this is the work we do every week: taking an idea and carrying it through design, sampling and tooling to mass production.

Buyers come to us at every stage. Some arrive with nothing more than a sketch and a target price. Others have full CAD files and a failed production run behind them. Either way, the process is the same in outline: define the product properly, find manufacturers with the right capabilities, prototype until the product is right, invest in tooling where needed, run a pilot batch, then scale. Skipping a step is where most new product development in China goes wrong.

Our job is to be your engineering minded partner inside China. We sit in the meetings, speak Mandarin with the factory’s engineers, push back on shortcuts, and translate what the factory can really do into decisions you can make from home. Starting Points: Sketches, CAD Files and Reference Samples

You do not need finished engineering drawings to develop a product in China, but you do need a clear definition before any factory quotes seriously. If you have only a sketch or a description, we work with you and with design partners to produce proper specifications: dimensions, materials, functions, finish and packaging. If you already have CAD files, we review them with candidate factories for feasibility before anyone commits money to tooling.

A reference sample is often the fastest starting point. Bring us a product close to what you want, and a list of what should change: different material, added feature, your dimensions, your branding. Factories in China work well from a physical sample plus a change list, because it removes ambiguity. We document every agreed change in writing and in photos, so the version you approved is the version that gets made.

One thing we insist on from the first conversation: you must hold the rights to whatever you ask us to make. We develop original products and buyer owned designs. We will not copy another company’s branded or protected design, and if a reference sample is someone else’s proprietary product, the brief has to change it into something that is genuinely yours. That protects you as much as it protects us.

Design for Manufacturability: Where Product Design Meets the Factory Floor

Good product design in China is a negotiation between what you want and what a production line can repeat ten thousand times without drama. This is design for manufacturability. A wall that is too thin will warp in the mould. A finish that looks superb on one prototype may be inconsistent at volume. An assembly with too many manual steps will drift in quality and creep up in price. Factories usually know these things but do not always volunteer them.

We put your design in front of the factory’s engineers early and ask the awkward questions: which features drive the tooling cost, which tolerances are genuinely achievable, which materials they buy at good prices, and what they would change to make the product easier to build. Small revisions at this stage routinely save real money and real defects later. Product engineering in China works best as a dialogue, and our role is to make sure that dialogue actually happens, in Mandarin, before anything is committed.

Prototyping in China: Rounds, Not Miracles

Prototyping in China is fast and affordable compared with most countries, which is exactly why buyers should plan for more than one round. A first prototype exists to be criticised. We arrange prototypes with the factory that will actually produce the goods wherever possible, because a China prototype manufacturer that will never make the production run can hide problems that only appear on real production tooling and real production materials.

Each round follows the same discipline. The factory builds to the current spec. We inspect the prototype in person, photograph and measure it, test the functions, and send you a plain report with our view before couriering the sample to you. You test it in your market, we consolidate the feedback into a numbered change list, and the next round begins. Two or three rounds is normal for a product of moderate complexity. Rushing past an unresolved issue at prototype stage is the single most expensive habit in product development.

When the prototype is right, we freeze it. The approved sample is signed, sealed and kept as the golden sample, the physical standard every future inspection is measured against. From that point, changes go through a formal revision, not a phone call.

Tooling and Moulds: The Investment That Makes It Real

Most custom products need tooling: injection moulds for plastic parts, dies for metal, jigs and fixtures for assembly. Tooling is usually the largest upfront cost in custom product development in China, and it is where clear agreements matter most. Before you pay for a mould, the quotation should state the steel grade, the number of cavities, the shot life the factory commits to, the lead time, and, in writing, that the mould belongs to you, the buyer who paid for it.

We review tooling quotations line by line, compare them across factories where useful, and put mould ownership into the agreement as standard practice. During tooling manufacture we track progress with photos and, for significant moulds, visit the toolmaker. First shots off a new mould almost never come out perfect; a round of mould adjustment is a normal part of the process, not a failure. We manage those trial and correction loops until the parts coming off the tool match the golden sample.

Pilot Run to Mass Production: Scaling Without Losing the Plot

Between an approved prototype and full mass production sits the pilot run: a small production batch, often a few hundred units, made on production tooling, by production workers, at production speed. The pilot run answers the question a prototype cannot: can this factory make the product repeatedly? We inspect the pilot batch closely, check consistency across units, and use it to finalise packaging, assembly instructions and the inspection checklist.

Only then do we move to mass production. During the first full runs we monitor the schedule, arrange in line checks at sensible points, and book a pre shipment inspection against the golden sample and the agreed AQL standard before the balance payment is released. Problems still happen in manufacturing; the point of this structure is that they get caught inside the factory, where they are cheap to fix, rather than in your warehouse, where they are not.

After the first shipment, development becomes a rhythm: repeat orders, controlled revisions when you improve the product, and a factory relationship that gets easier with every run because both sides know exactly what the standard is.

Find a Manufacturer for Your Product, Without Guessing

The question we hear most often is some version of: I want to manufacture in China, how do I find a factory for my product? The honest answer is that the right factory depends on the product. A factory that is excellent at silicone kitchenware is the wrong choice for an electronic gadget. We match products to manufacturers by process and capability: what machines they run, what materials they know, what export markets they already serve, and whether their quality systems fit your requirements.

How do I develop a product in China if I only have an idea?

Start by turning the idea into a definition a factory can respond to: what the product does, its size, materials, target retail price and target order quantity. We help with exactly this step. From a clear brief we identify factories with the right process capabilities, get feasibility feedback and indicative pricing, then move into prototyping. You do not need to arrive with engineering drawings, but be prepared to make decisions quickly during development, because each prototype round moves faster when the feedback is specific. From first brief to production ready product typically takes a few months, depending on complexity and tooling.

How do I get a product made in China with a small budget?

Be realistic about where the money goes. Prototyping is usually the affordable part. Tooling is the big fixed cost, and minimum order quantities drive the rest. Ways to keep the budget sensible include starting from an existing product with modifications rather than a fully new design, choosing materials the factory already stocks, and designing to avoid unnecessary tooling. We tell you early if a concept is unrealistic at your budget, because finding that out after you have paid for a mould is far worse. Small first orders are often negotiable when the factory can see a credible repeat business story.

Can you find a manufacturer for my product if I already have designs?

Yes, and finished designs speed things up considerably. Send us your CAD files, drawings or a physical sample under a straightforward confidentiality arrangement. We review the design for manufacturability, shortlist factories whose processes match it, and collect quotations you can compare on like for like terms. We also flag design details likely to cause production trouble before anyone commits to tooling. One condition applies to every project: the design must be yours to manufacture. We do not produce copies of other companies’ branded or protected products, and we will say so plainly if a request crosses that line.

How much does prototyping in China cost?

It varies too widely for one honest number, because a 3D printed casing and a working electronic prototype are different worlds. As a general picture, simple single material prototypes are often modest in cost, while functional prototypes involving multiple processes, electronics or hand built tooling cost meaningfully more. What we can promise is transparency: each prototype round is quoted before it starts, you approve the cost, and you own the results. Budget for two or three rounds rather than one. A second prototype that fixes a real problem is money well spent compared with discovering the same problem across a full production run.

Who owns the mould and the design when I manufacture in China?

The mould you pay for should belong to you, and we put that in writing with the factory before payment, including the practical right to move the mould to another factory if the relationship ends. Your design remains yours; we operate under confidentiality and do not share your files beyond the factories quoting your project. For stronger protection, registering your trademark and, where relevant, your design or patent in China is worth discussing with an IP professional, because rights registered only in your home country do not automatically apply in China. We share practical experience, but formal IP advice should come from a qualified advisor.

How long does it take to go from idea to mass production in China?

A rough sequence for a product of moderate complexity: two to four weeks to define the product and shortlist factories, one to three months of prototyping across two or three rounds, four to eight weeks for tooling where moulds are needed, then a pilot run and a first production run of typically four to six weeks. In total, many projects land somewhere between four and eight months from brief to first shipment. Simple products move faster; products with electronics, certifications or complex tooling take longer. Chinese New Year and other major holidays can add weeks, so we plan the calendar around them from the start.
